HVAC Repair or Replace Calculator

A four-figure repair quote on a 12-year-old system feels like a hostage negotiation — but the repair-or-replace call comes down to math, not vibes. This calculator runs the $5,000 rule and the 50%-of-replacement check on your actual quote, prices the replacement side at 2026 rates for your state, and works out what a higher-SEER2 unit claws back in energy savings. You get a straight repair / borderline / replace recommendation with the numbers that drove it.

Replace-both jobs cost more up front but save a second trip later.

Check the data sticker on the outdoor unit — the manufacture year, not the install year.

The full quoted price, parts + labor. Parts alone run $100–$900 on common repairs.

Higher tiers cost more up front and cut heating/cooling energy every year after.

Year-round average for heat + AC — check a full year of utility bills, not one summer month.

What this estimate assumes

  • This is a decision tool: the Low/Typical/High figures price the replacement side of the comparison for your state. The repair-vs-replace verdict, savings and payback are below.
  • RECOMMENDATION: REPLACE — the $5,000 rule scores $9,000 (age 12 × quote $750), well past the $5,000 replace line.
  • $5,000 rule check: 12 yrs × $750 = $9,000 (threshold $5,000); the quote is 12% of the replacement cost (50% line).
  • Upgrading to a 16 SEER2 unit from your 12.4 SEER2-equivalent system (estimated from its age) cuts heating/cooling energy ~22% — about $410/yr at your $150/mo bill. The ~$1,200 efficiency premium pays back in ~3.0 yrs — gross of incentives, since the federal 25C credit ended Dec 31, 2025; check current state and utility rebates.
  • Range is 80%–135% of the computed typical; equipment scales with your state's material prices, labor/permit/disposal with its labor rates.
  • Excludes duct replacement, gas-line or electrical service upgrades, line-set rerouting, zoning, and the R-454B refrigerant transition surcharges some 2025–2026 installs carry.

Capacitor or contactor (per repair)$100$250$400
Blower motor (per repair)$300$600$900
Refrigerant leak detection & repair (per repair)$200$850$1,500
Evaporator coil (per repair)$650$1,500$2,400
Compressor (per repair)$600$1,800$2,750
National ranges (HomeGuide, Angi). The $5,000 rule multiplies any of these by your system's age: a $1,500 blower motor on a 12-year-old system scores $18,000 — replace. On a 3-year-old system it scores $4,500 — the gray zone, leaning repair.
The $5,000 rule: age × repair quote
ProjectLowTypicalHigh
5-year-old system (rule score)$2,500$3,750$5,000
8-year-old system (rule score)$4,000$6,000$8,000
10-year-old system (rule score)$5,000$7,500$10,000

20-year-old system (rule score)$10,000$15,000$20,000
Rule score = system age × repair quote; above $5,000 points to replacement (HomeGuide; Fixr publishes the same threshold). Columns score the same repair on $500 / $750 / $1,000 quotes.
What the replacement side costs (national average)

central AC (outdoor unit + coil) (installed)$5,160$6,450$8,710
furnace + central AC (full split) (installed)$8,760$10,950$14,780
ducted heat pump (installed)$8,760$10,950$14,780
Installed, existing ducts, baseline (≈14.3 SEER2) equipment: central AC per Fixr's $5,000–$12,000 2026 range; the furnace+AC figure pairs that AC average with a single-stage furnace share; heat pump at the low end of Fixr's air-source range. Adds permit and haul-away allowances.
Efficiency-delta payback (12-year-old system, existing ducts)
ProjectLowTypicalHigh
14.3 SEER2 tier — saves ~13%, no efficiency premium (per year)$159$239$319
16 SEER2 tier — saves ~22%, ~3.0-yr payback at $150/mo (per year)$270$405$540
18 SEER2 tier — saves ~31%, ~6.0-yr payback at $150/mo (per year)$373$560$747
Savings = (1 − old SEER2 ÷ new SEER2) × annual heating/cooling spend, using the (1 − 14÷16) ≈ 12.5% method published for 2026 SEER2 tiers. Columns show the range for $100–$240/mo energy bills; payback is against the ~$1,200 equipment premium alone — the federal 25C credit expired Dec 31, 2025, so no tax credit is netted out.

Frequently asked questions

What is the $5,000 rule for HVAC?

Multiply the system's age in years by the repair quote. Over $5,000 means replacement usually wins; under it, repair. A 12-year-old AC with a $750 quote scores $9,000 — replace. A 4-year-old system with the same quote scores $3,000 — repair, per the rule. HomeGuide and Fixr both publish this threshold, and it works because repair frequency and part failure climb steeply after year 10. Know its blind spot, though: the rule prices the repair while ignoring what's left of the system — a $4,900 score on a 15-year-old furnace is still a bad buy — which is why this calculator also runs the 50%-of-replacement check and the age-vs-service-life test before it commits to a verdict.

Is it worth repairing a 12-year-old AC unit?

Usually not for a major component. Central AC lasts 12–15 years (HomeGuide), so a 12-year-old system is spending its last 0–3 summers; put the $9,000 rule score next to the $6,450–$8,710 replacement range and the repair is buying months, not years. Small fixes — a $250 capacitor, a contactor — can still be worth it to stretch one season while you shop quotes in the shoulder season.

How much does a new HVAC system cost in 2026?

A central AC swap runs $5,000–$12,000 installed (about $6,000 typical, Fixr); a ducted heat pump starts around $10,500; and replacing both furnace and AC together lands near $10,950 once permit and haul-away are included. Higher SEER2 tiers push the AC numbers up: roughly $4,500–$7,200 for a 16 SEER2 system and $6,000–$10,000 for 18 SEER2.

Which HVAC repairs are never worth it?

A compressor or evaporator coil on a system 10+ years old. Those parts run $1,800–$2,750 and $650–$2,400 installed — half the price of a new system for half of an old one. Also skip any repair that hinges on recharging an R-22 system: R-22 hasn't been manufactured in the US since 2020, so a leak fix means scarce refrigerant at premium prices, and the recharge buys you one season.

How much does a higher-SEER2 system actually save?

Savings = (1 − old SEER2 ÷ new SEER2) × your heating-and-cooling spend. Going from a 12-year-old system (~12.4 SEER2-equivalent) to 16 SEER2 saves ~22% — about $410/yr on a $150/mo bill — so the ~$1,200 premium over a baseline unit pays back in about 3 years at this bill level: faster where the cooling season is long, 5–10 years where bills run small. Jumping to 18 SEER2 saves ~31% but takes ~6 years to pay back its bigger premium; it's worth it mainly in long-cooling-season climates.

Is there a tax credit for replacing my HVAC?

No federal one anymore: the 25C credit (30% of cost, up to $600 for central AC and $2,000 for heat pumps) was terminated for equipment placed in service after December 31, 2025 by the July 2025 federal budget law, so 2026 installs don't qualify — push back on any bid that still 'factors in the tax credit.' State energy offices and utilities still run rebates in many markets, so check your utility's rebate portal or the DSIRE incentives database before signing, and keep the AHRI certificate and itemized invoice for whatever program you claim.

When is repairing the clear right answer?

When all three are true: the system is under ~8 years old, the quote is under 25% of replacement cost, and the $5,000 rule scores under $2,500 — for example a $250 capacitor on a 5-year-old unit (score $1,250). Repairs in that pocket buy 10+ more years of a system whose warranty may even still cover the part.

Does the 2025–2026 refrigerant switch (R-454B) change the repair-or-replace call?

It tilts late-model replacements, not the math for an old system. Residential ACs and heat pumps built for 2025 ship on R-454B — the refrigerant that succeeded R-410A under the EPA's HFC phasedown — and early-production units have carried transition surcharges, one reason 2026 replacement quotes spread wider than usual. It does not make repairing a working R-410A system a mistake: R-410A remains available for service, unlike R-22, which stopped US production in 2020 and is the reason the calculator's 20-year note pushes so hard toward replacement. The ducts question that used to live here still matters and is excluded from every figure on this page: new ductwork adds roughly $1,400–$6,000 (Fixr), so price it with the ductwork calculator before you fold it into this decision.

How this estimate is calculated

These notes are written for this tool alone: where its base prices come from, how the low–high window is derived, and what the figure deliberately leaves out.

  • Decision engine: three published checks — the $5,000 rule (age × repair quote), the 50%-of-replacement check, and age vs a 12–15-year service life (14 for AC, 15 for a combined furnace+AC job, 12 for heat pumps, which run year-round).
  • Repair-side anchors are 2025–2026 national data: AC repairs average $350–$360 with a $150–$650 typical range (Angi 2026; HomeGuide 2025); compressor $850–$2,750 (Angi); blower motor $300–$900 and refrigerant-leak repair $200–$1,500 (HomeGuide).
  • Replacement-side anchors: central AC $5,000–$12,000 installed, ~$6,000 typical (Fixr 2026); heat pump from $10,500 (Fixr, low end of its air-source range); the furnace+AC figure pairs Fixr's AC average with a $4,500 single-stage furnace share from 2026 manufacturer cost guides (Trane/Bryant ranges surfaced in our Sept 2026 research).
  • Efficiency math: annual savings = (1 − current SEER2 ÷ new SEER2) × annual heating/cooling spend, the method published alongside 2026 SEER2 tier pricing (14→16 SEER2 ≈ 12.5% savings). Current efficiency is estimated from age via DOE-era minimum standards: pre-2006 ≈ 9.5, 2006–2014 ≈ 12.4, 2015–2022 ≈ 13.3, 2023+ ≈ 14.3 SEER2.
  • The upgrade premium uses the national midpoints of published 2026 installed prices (14.3 SEER2 ≈ $4,650; 16 ≈ $5,850; 18 ≈ $8,000), scaled by your state's materials multiplier; payback years divide that same state-scaled premium by the annual savings (kept at national fuel prices), so the displayed premium and the displayed years always agree. Payback figures are gross of incentives — the federal 25C credit (30%, up to $600 central AC) expired Dec 31, 2025, so check current state and utility rebates instead.
  • Every estimate shows the replacement at 80% / 100% / 135% of computed typical: equipment (55% of the installed base) scales with your state's materials multiplier; installation, permit ($250 allowance; Fixr lists $50–$1,500) and haul-away ($200) scale with its labor multiplier.
  • Excludes duct replacement ($1,400–$6,000 per Fixr), electrical or gas-line upgrades, line-set rerouting, zoning, and R-454B transition surcharges; your repair quote is never regionalized — it's already a local price.
